Many organisations set up a proof of concept as the first step towards AI adoption. The intention is good: prove it works before making a large investment. But without a clear objective and success criteria, a PoC delivers little.
A proof of concept (PoC) is a small-scale experiment designed to prove that an idea is technically feasible. It is not meant to build a production system, but to test the most critical assumptions.
A PoC differs from a pilot. A pilot tests a working solution in a limited production environment with real users. A PoC tests whether the underlying technology or approach works at all. The sequence is: PoC first, then pilot, then full implementation.
A well-designed PoC answers specific questions that are essential for the investment decision. Typical questions for an AI PoC are: Can the model produce the right output based on our data? How well does the system perform on our specific use case? Are the technical integrations feasible? What minimum data quality is needed?
Define these questions before you start. If you do not know which questions you want to answer, you will not know when the PoC has succeeded.
A PoC without measurable success criteria ends in a discussion of opinions rather than facts. Define in advance what a successful PoC looks like.
Examples of concrete success criteria: the model produces correct output in at least eighty percent of test cases, the integration with system X is feasible within the available technical architecture, the system response time stays under two seconds under normal load. Success criteria are measurable, not vague.
A PoC is smaller than a pilot and should feel that way. Limit the scope to the absolute minimum needed to answer the core questions. A three-week PoC that answers one specific question is more valuable than a three-month PoC that tries to prove everything.
Resist the temptation to broaden the scope once the project is underway. Feature creep is just as dangerous in PoCs as in full implementations.
A PoC is not a solo exercise. You need at minimum three roles: someone who guards the business objective, someone who leads the technical execution and someone who evaluates the output from the end user's perspective.

All three are valuable outcomes. A failed PoC that steers you away from a wrong investment early is useful. Treat it as such.
After the PoC, document the findings: what was tested, what were the results, which assumptions were confirmed or refuted, which questions remain open and what is the recommended next step. That document is the basis for the investment decision.
Without documentation, the knowledge gained is fragile. If the people who worked on the PoC leave, the knowledge leaves with them.
A well-structured AI proof of concept gives decision-makers the information they need to make an informed choice. It requires clear questions, measurable success criteria and a limited scope. Those who do this well save themselves a costly misstep.
